I will define the role and take ownership of the build while learning directly from the people closest to the work. Useful early changes do not need to wait for a complete reorganization.
- In the first two weeks, meet leadership and regional teams to clarify the mandate, priorities, decisions, and collaboration with recruiting, brokerage support, and marketing.
- Meet existing top agents and recent churns. Learn why top producers stay, why agents leave for Compass, The Agency, or others, and which recruiting promises hold up in practice.
- Meet Nick Patino and the technology, marketing, and development marketing teams. Learn how agents use Elli today, what is available versus in development through Elius and the Google Cloud transformation, and which benefits top producers value enough to influence a move.
- Draft the ideal agent profile from production, market fit, trajectory, reputation, service, and economics. Distinguish intentional consolidation from unwanted loss of productive agents.
- Review current recruiting compensation and commission structures with finance and regional leaders. Develop a new plan tied to the ideal agent profile, with higher commissions for higher-producing agents and teams. Model the economics and define clear earning and payout criteria.
- Launch a shared view of the active pipeline, common stage definitions, owners, next steps, and a weekly review. Establish an initial baseline for recruiting and retention.
- Communicate the growth vision and first changes clearly. Gather feedback, find champions, reach into my talent network, and pilot better discovery and value messaging with live recruiting opportunities.
Outcome: A defined mandate, direct agent insight, an initial recruiting profile, live national pipeline reporting, and the first changes already in use.
BUILD CONSENSUS THROUGH REAL EXECUTION.

Nemawashi (根回し) is an informal Japanese business practice of laying the groundwork, gathering feedback, and building consensus before making a formal proposal or announcement. It is my philosophy throughout the build: involve people early and use feedback to improve the direction while execution continues.
- Use my champions of change to strengthen adoption across regions. Explain the why, hear objections, and make responsibilities and expectations unambiguous.
- Validate and refine the agent profile and value proposition using interviews, recruiting conversations, results, and feedback from agents who have joined or left.
- Build and test recruiting conversations around intelligence and productivity, luxury positioning, and access to opportunity. Partner with Nick Patino on demonstrations of available capabilities, gather agent evidence, and test the message with my network and live prospects.
- Activate the first regional teams and national peer teams. Define roles, handoffs, coaching, progression, and goals with a lean starting team.
- Finalize the commission plan with finance and leadership, gather feedback from the team, and pilot it against live recruiting opportunities. Communicate how commissions are earned and paid, and confirm that the incentives reward the right agents and sustainable production.
- Elevate strong internal leaders and bring in targeted talent from my network where needed. Assess performance against clear expectations and support, rather than assuming legacy teams resist change.
- Launch a retention playbook for priority producers and onboarding checkpoints for recruits. Start monthly performance reviews and a shared KPI dashboard.
Outcome: A working team model, stronger buy-in, evidence of agent value, and recruiting and retention managed together.
A NATIONAL GROWTH FUNCTION IN OPERATION.

By this point, the organization is operating. I will use the evidence from the first two months to strengthen the team, expand proven practices, and make the next set of growth decisions.
- Roll out validated targeting, messaging, pipeline standards, and regional team practices across regions. Preserve useful local judgment within a shared national system.
- Launch the value-based recruiting playbook nationally. Train the growth team, connect every recruiting promise to onboarding and agent support, and track conversion, technology adoption, early productivity, and retention.
- Implement the new recruiting commission plan nationally. Equip managers and representatives with clear targets, payout examples, and reporting, then track production recruited, recruiting costs, and successful agent integration to refine the plan.
- Complete needed leadership and personnel changes based on capability, execution, and commitment after goals, communication, and support are clear.
- Review recruiting conversion, production added, economics, onboarding, top-producer retention, and agent losses. Address gaps with named owners and deadlines.
- Run the first quarterly goal-setting, talent, and strategy review. Set the next quarter’s national, regional team, and individual commitments from the baseline and early results.
- Adjust capacity and headcount to demonstrated need. Keep the team lean and hold every leader accountable for pipeline, KPIs, and follow-through.
Outcome: A live national growth organization, an implemented commission plan aligned with agent quality and production, accountable leaders, and a clear next-quarter plan.
